From Headcount to Skill Sets: Rethinking Hiring, Roles and Career Paths in an AI-Driven World

AI is reshaping jobs faster than most organisations can rewrite a role profile – and simply counting headcount is no longer enough. In this live panel from the Engage Employee Summit, Marie Shaw (LHH), Nicole Knott (PwC) and Ian Wallis (HMRC) explore what it really means to move from hiring for roles to building for skills in an AI‑driven world.

They discuss the big societal and technological shifts they’re seeing – from graduates booing Big Tech speakers to six generations now working side by side – and why AI has become both the biggest disruptor and the biggest upskilling opportunity of their careers. You’ll hear how each organisation is rethinking internal mobility, skills matrices, mentoring and career paths, and why internal talent is increasingly more realistic than hoping “AI‑ready” people exist in the external market at scale.

Ian Wallis

Ian Wallis

HM Revenue & Customs People Analytics & Insight Director

Ian Wallis joined HMRC six years ago to create the People Analytics & Insight directorate. Having worked in data and analytics for his entire career across 20 organisations in both the private and public sector, Ian has extensive experience in how to deliver value and deliver transformation through the effective use of data to solve business problems. Leading an insight-led approach to employee experience, Ian has driven a shift in HMRC from a focus on employee engagement to track moments that matter and key drivers of change.

Ian started his career in marketing analytics and brings many of the concepts of marketing to his work, including data storytelling, building information capability and focusing on the goal to ensure that analytics is delivering optimal value. Having worked in analytics functions in a dozen industry sectors, Ian is also aware of the impact of culture and the importance to drive change holistically within the organisation for colleagues to be able to see the shift in focus and drive to become more responsive to employee feedback. Using an employee framework of listen-learn-act-communicate, Ian is enabling HMRC to ensure it closes the loop on identifying the key areas for focus but also to drive through to be seen to act and communicate to deliver employee-led change.
